Outcome NAV

Net AI Value pricing that stakes fees on measurable gains — not hours billed, not slides delivered.

Every engagement that bills by the hour optimises for time. Outcome NAV optimises for impact.

What it is

Outcome NAV — Net AI Value — is the pricing and measurement framework Blu Wingu uses to align fees with the value delivered rather than the effort expended. It replaces the billable hour with three structured models: a performance retainer (base fee plus a milestone multiplier), a success-fee arrangement (fees contingent on measurable client gains), and a gain-share structure (a negotiated share of the verified uplift the engagement produces). Underpinning all three is a pre-engagement value model: a quantified estimate of the gain the engagement is designed to produce, signed off before the first day of work. When the estimate has a number attached to it, every subsequent conversation moves to scorecards rather than clocks.

The framework draws on the manifesto argument that “when consultants bill outcomes, they optimise for impact. Incentives align. Games change. Clients stop watching clocks and start watching scorecards.” Outcome NAV is the operational form of that argument: the mechanism by which shared destiny replaces supplier-client separation.

When you reach for it

Outcome NAV applies on any engagement where the client’s gain is measurable in advance — throughput improvements, audit-risk reduction, time-to-value compression, decision latency reduction, or cost avoidance. It is the pricing posture for the Insight Engine (a £20,000 fixed-fee diagnostic with a 30-day action plan). It is the frame for every Stream A transformation pod, every Stream B fractional retainer, and every Stream D evaluation audit. If an outcome can be named in five words, it can be priced under Outcome NAV.

What you ship

  • A pre-engagement value model — a single-page document stating the measurable gain the engagement is designed to produce, the baseline metric, and the verification method. Produced before contracts are signed.
  • A priced engagement structure — one of the three Outcome NAV models (retainer, success-fee, gain-share), with the performance trigger defined in writing and agreed bilaterally.
  • A post-engagement verification summary — a short evidence register confirming the gain against the baseline, using the same metric defined at outset. This is the document that turns a single engagement into a renewal conversation.

Linked methodologies

Outcome NAV is the frame that governs what every other methodology is being paid to deliver. The Karpathy-6 Adversarial Verification gate ensures that the analytical outputs which justify the value model are faithfully grounded in evidence — preventing the pricing frame from resting on inflated claims.

AI-Act-in-a-Box and Regulated Encoder each carry their own Outcome NAV structures, since regulatory-posture engagements produce verifiable audit-risk reductions.
